Financial pressure changes how leadership teams decide. A decision that should take a fortnight is still unmade after four meetings. The conversation everyone knows needs having doesn’t get had. Everybody agrees in the meeting and by the next one nothing’s agreed. None of it appears as a line in the accounts. All of it costs money.
That’s The Hidden Tax™, and it’s what this show is about.
Lesley Thomas is a Money Behaviour Expert and a Masters qualified Executive Coach who works with leadership teams at PE-backed, founder-led and rapidly scaling businesses, measuring what financial pressure is doing to the judgement of the people making the decisions and what that’s costing.
She’s the creator of The Emotional Balance Sheet® and an Amazon No.1 bestselling author.
Each episode of the podcast looks at where the cost accumulates, why nobody attributes it, and what leaders do once they can see it.
For CEOs and finance leaders in businesses under real financial pressure.

- 291 - #212 The One Thing You've Never Measured in Your Business
What if the one thing driving every number in your business is the one thing you have never measured?
In this episode, Lesley Thomas explores why businesses measure revenue, margin, cash, pipeline and countless other outcomes, while rarely measuring the quality of the decisions that produce them. When decisions are delayed, avoided or quietly dropped, there is often no report showing what happened or what it cost.
Lesley explains why leadership judgement has traditionally been treated as something too subjective to measure, and why that does not have to be the case. She explores how measuring risk thresholds, certainty levels and decision-making under financial pressure can turn something the business simply feels into something it can actually manage.
As the first main series of Financial Judgement comes to a close, Lesley also shares a simple exercise to help you identify the gap between the number your leadership team says it will achieve and the number you privately believe is realistic.
You'll learn:
Why businesses measure the outcomes of decisions but rarely measure the decisions themselvesHow delayed, avoided and abandoned decisions can remain invisible in traditional business reportingWhy leadership judgement has often been dismissed as too subjective to measureHow risk thresholds and decision-making behaviour can be measured under financial pressureWhy putting a number on a problem makes it easier to compare, discuss and manageHow private differences in expectations can create hidden gaps across a leadership teamA simple exercise to identify the gap between your official business plan and what you privately believeWhy measuring leadership judgement can reveal costs that would otherwise remain hiddenResources

Tue, 15 Sep 2026 - 23min - 290 - #211 Why the Finance Leader is the Most Exposed Person at the Table
The finance leader is often seen as the objective voice around the leadership table, the person who brings the numbers and keeps emotion out of financial decisions. But what happens when that same person is carrying the earliest and most complete view of financial pressure, while having the least freedom to express uncertainty?
In this episode, Lesley Thomas explores why finance leaders can become one of the most exposed people in a business, how their judgement can go largely unchallenged, and how financial pressure can quietly shape decisions before they ever reach a leadership meeting.
She also looks at the hidden decisions that happen in corridor conversations, the risk of relying on one person's threshold for what is acceptable, and why testing financial judgement is just as important as checking the numbers.
You'll learn:
Why finance leaders often experience financial pressure before anyone elseThe hidden weight of being seen as the objective voiceWhy accurate numbers do not always mean sensible risk decisionsHow finance leaders can influence decisions that never reach the leadership tableThe risks of untested financial judgementHow financial pressure can quietly slow down, prevent, or eliminate good ideasPractical exercises for finance leaders and CEOs to identify hidden decision-making patternsResources

Tue, 08 Sep 2026 - 26min - 289 - #210 The Number Nobody Round the Table Believes
What happens when the leadership team quietly stops believing the plan, but nobody says so?
In this episode, Lesley Thomas explores how financial pressure can create a dangerous gap between the number a business is working towards and what its leadership team privately believes is achievable.
From investment decisions and recruitment to spending and strategic priorities, decisions continue to be made against a target that some leaders no longer trust. Lesley explains why challenging the plan can feel personally risky, how quiet disbelief shows up in leadership meetings, and why those small conditional phrases may reveal more than anyone realises.
She also shares two practical exercises to help leadership teams identify whether they genuinely believe their plan, and where hidden gaps in judgement may be affecting the decisions they make.
You'll learn:
How leadership teams gradually stop believing the plan without openly acknowledging itWhy financial pressure makes challenging the plan more difficultHow conditional language can reveal private doubts about targetsThe cost of making decisions against a number leaders no longer believeWhy protecting an unrealistic plan can sacrifice future growthHow unspoken concerns often surface in conversations after the meetingTwo simple exercises to identify gaps between the plan and what leaders privately believeResources

Tue, 01 Sep 2026 - 27min - 288 - #209 When Everyone Agrees, and Nobody Commits
Why can a straightforward business decision take six months when everyone involved agrees it should happen?
In this episode of Financial Judgement, Lesley Thomas walks through a real-world example of a leadership team that took six months to approve an opportunity that could reasonably have been decided in six weeks. Month by month, she shows how every delay had a perfectly valid reason, yet the decision gradually shifted from an active opportunity to an item that simply remained on the agenda.
Lesley explores what happens when financial pressure makes leaders slightly more likely to ask one more reasonable question and slightly less likely to push for a conclusion. The result is not disagreement or obstruction. It is a series of small delays that quietly change the outcome and ultimately cost the business more.
You'll learn:
Why agreeing with a decision and committing to it are two different things. The five different things someone might mean when they say they agree. How vague decisions can allow everyone to leave a meeting with a different understanding. Why financial pressure makes genuine commitment more difficult. How disagreement in a meeting can reappear later as resourcing, sequencing, quality or delivery problems. Why the 20 minutes of disagreement you avoid in a meeting can become months of expensive problems later. How false agreements can lead to people being blamed for delivery failures when the original commitment was never clear.Three signs that a decision may have been agreed without genuine commitment.📝 The Practical Exercise
Take a reasonably significant decision your leadership team made in the last few months, particularly one that was agreed without much difficulty.
Speak separately and casually to three people who were in the meeting and ask:
What did we agree?
What did you take away as your part in it?
Don't prompt them or correct their answers. Simply compare what each person understood.
If their answers match closely, that's useful information about your team's alignment. If they don't, you've identified a gap between what was agreed and what people actually took away from the meeting.

Why can a straightforward business decision take six months when everyone involved agrees it should happen?

Month by month, she shows how every delay had a perfectly valid reason, yet the decision gradually shifted from an active opportunity to an item that simply remained on the agenda.

You'll learn:
How a decision can move from an active opportunity to a repeatedly delayed agenda item. Why every individual delay can be reasonable while the overall pattern becomes costly. How financial pressure makes leaders more cautious without making them openly opposed. Why better information does not always lead to a different decision. How delays can mean businesses eventually get a worse version of the decision they originally wanted to make. Why no one person in the leadership team sees the complete pattern.A simple question to ask when someone requests more analysis before making a decision. How to identify the longest-running decision on your own leadership team's agenda.📝 The Practical Exercise
Take the decision that has appeared on your leadership team's agenda for the longest.
Go back through the meetings where it appeared and write down, in one line, why it wasn't decided each time. Then look at all those reasons together.
Every reason will probably be real. The important thing is to look at the pattern rather than each reason individually.

Tue, 18 Aug 2026 - 20min - 286 - #205 The Hidden Tax™ of Delayed Decisions
What happens when capable leaders keep delaying important decisions, not because they're avoiding them, but because every reason to wait seems perfectly reasonable?
In the first episode of Financial Judgement, Lesley Thomas introduces The Hidden Tax, the unseen cost of delayed decision-making under financial pressure. Drawing on research into stress, decision-making, and leadership behaviour, she explains why even experienced leadership teams can unknowingly fall into patterns that slow progress and quietly impact business performance.
Lesley explores how financial pressure changes the way leaders perceive risk, why delays often feel like the safest option, and how these seemingly sensible decisions accumulate into a significant hidden cost over time.
You'll learn:
Why strong leadership teams are often the most vulnerable to decision delays. The overlooked third factor that influences decision quality beyond capability and information. How financial pressure changes our perception of risk. Why "reasonable" delays can hide a much bigger organizational pattern. The four most common decision-making patterns that quietly drain business performance. What "The Hidden Tax" is and why it rarely appears in financial reports.A simple exercise to uncover delayed decisions within your own leadership team.Resources

Tue, 11 Aug 2026 - 19min - 285 - #206 What Financial Pressure Does to Your Body
Financial pressure doesn't just affect the decisions leaders make. It also changes the physical state of the people making those decisions.
In this episode of Financial Judgement, Lesley Thomas explores the biological impact of sustained financial pressure and why leaders are often the last to recognize what's happening to themselves. From disrupted sleep and elevated cortisol to shifting perceptions of risk, she explains how the body's stress response quietly influences judgement, decision-making, and leadership performance.
Lesley also examines why this isn't simply an individual wellbeing issue. When an entire leadership team experiences the same pressure, their collective judgement can shift in the same direction without anyone realizing it. Understanding this hidden pattern is the first step toward making better decisions under pressure.
You'll learn:
How financial pressure affects the body's stress response. Why disrupted sleep changes the way leaders assess risk. The difference between acute stress and sustained financial pressure. Why leaders often mistake chronic stress for simply being "busy."How the time of day can influence strategic decision-making.Why awareness alone is not enough to improve leadership judgement.A practical observation exercise to help identify patterns in your own decision-making.Resources

Tue, 11 Aug 2026 - 24min - 284 - #207 The Hidden Tax™ - What Delayed Decisions Really Cost
Delayed decisions don't just slow progress. They quietly drain revenue, increase costs, and create problems that often get blamed on the wrong parts of the business.
In this episode of Financial Judgement, Lesley Thomas takes a closer look at the Hidden Tax™ and explains how leadership delays create financial consequences that traditional accounting systems simply cannot capture. She breaks down the real cost of waiting, why these losses never appear on a balance sheet, and how organisations end up spending even more money fixing symptoms instead of the underlying problem.
Lesley also shares a practical framework for estimating what delayed decisions are costing your own business, helping leaders put a tangible number on something that has remained invisible for far too long.
You'll learn:
What the Hidden Tax™ really means and why it has nothing to do with taxation. How delayed decisions quietly reduce revenue and increase costs. Why traditional financial reports cannot measure the cost of indecision. The hidden expenses created by repeated meetings, additional analysis, and delayed implementation. How leadership delays can contribute to employee turnover and rushed decision making. Why businesses often invest in solving symptoms instead of addressing the real cause.A simple exercise to estimate the financial impact of delayed decisions in your own organization.Resources

Mon, 07 Jul 2025 - 10min - 277 - #198 Clare Ford - What’s Your Money Story?
🎙 Episode 198: What Are We Really Teaching Our Children About Money?
In this enlightening episode of Let’s Talk Money and More, Lesley Thomas sits down with Clare Ford, educator, mindset coach, and founder of Switched On Global, to unpack the powerful and often unspoken money messages we pass down to the next generation.
Clare shares her own rich and multi-layered money story, beginning with childhood memories of jingling pennies and Beano comics, evolving into deeply ingrained beliefs about hard work, debt, and the social etiquette of money talk. Together, Clare and Lesley explore the roots of these narratives—often handed down from parents and grandparents—and how they still influence adult behaviours, especially for women in business and mothers raising financially aware children.
From student debt and budgeting breakdowns to the emotional disconnection created by cashless transactions, they reflect on how today’s young people are entering adulthood with limited tools to manage real-world financial challenges. Clare speaks candidly about her experience helping her own children—and the teens she coaches—develop better habits, stronger financial foundations, and the confidence to ask questions society often discourages.
Whether you're a parent, a student, or someone wanting to reshape your money beliefs, this episode offers a compassionate and practical look at how we can all do better—starting at home.
What You'll Learn in This Episode:
✅ Why many women carry unconscious guilt around money—and how to break free from it
✅ How parents unknowingly pass on beliefs that shape a child’s financial future
✅ The real impact of debt culture on today’s students and graduates
✅ Why financial education is everyone’s responsibility—and how to start small
✅ How Clare helps teenagers manage exam anxiety and make confident decisions about their next steps in life
✅ The urgent need to bring practical financial literacy into both schools and homes

🎙 Episode 197: Why Money Alone Isn’t Enough – Teaching Teens Financial Confidence That Lasts
Is giving your teenager money enough to prepare them for the future? In this eye-opening solo episode of Let’s Talk Money and More, Lesley Thomas challenges that very assumption.
Prompted by an upcoming presentation to sixth formers in London, Lesley explores why financial confidence must go beyond bank accounts and budgeting—and why adults have a crucial role in shaping how the next generation relates to money. Because when we hand young people financial resources without teaching them how to use them wisely, it’s like handing over the keys to a car without any driving lessons.
Through relatable stories, real-life examples, and insightful questions, Lesley urges parents, educators, and policymakers to rethink financial education—not as a list of do’s and don’ts, but as a foundation for lifelong empowerment.
💡 What You’ll Learn in This Episode:
✅ Why having money doesn’t mean having mastery
✅ The role of peer pressure, identity, and instant gratification in teen spending
✅ Why high-achieving teens aren’t always financially confident—and how to spot it

✅ The difference between money management and money confidence
✅ Three powerful reflections to spark meaningful money conversations at home
🧠 Key Takeaways:
✨ “Financial pressure doesn’t always come from a lack of money—it can come from the fear of saying no.”
✨ “Mastery isn’t about maths or intelligence. It’s about self-trust, emotional resilience, and informed choices.”
✨ “We must stop assuming that teens will ‘figure it out’—they need us to show them how.”
📚 More Than Just a Book—It’s a Movement

I emphasised the importance of teaching kids about budgeting, earning opportunities, and the positive psychology behind financial planning. Join me in building a financially competent future for our kids. Check out the Money at Home Financial Literacy Portal and let's make this summer a season of learning and financial growth for our children.
Key Takeaways
Make money conversations positive: It's vital to frame budgeting and financial planning in a positive light, focusing on opportunities rather than scarcity. Involving children in financial decisions like planning activities and understanding costs can help them grasp the concept early on.Teach through real-world experiences: Summer holidays provide a perfect opportunity to practice real-world math through budgeting, comparison shopping, and even letting children buy ingredients for a meal within a budget. These experiences can lay a strong foundation of financial literacy for kids.Encourage curiosity and learning: Starting money conversations early, around age 2-3, can make money less taboo and foster curiosity. Letting children ask questions and be curious, even if it means repeatedly asking "why," can instill a lifelong love for learning and a comfort with questioning the unknown.Unlock your teen's financial potential this summer with Money@Home
